To set up Zoho Projects, pick the edition that has the features you need, configure the portal (company details, working hours, holidays), create roles and profiles, add users and client users, build project templates with task lists and milestones, turn on timesheets and budgets, connect Zoho Books for billing, then add workflow rules or Blueprints last.

This guide is for owners, operations managers and project leads who have chosen Zoho Projects, or are close to it, and want a clean setup that the team will actually use. You will learn what to decide before you log in, the order to configure things in, which features depend on your edition, how to structure projects so reports make sense, and how time and billing flow into Zoho Books. Feature and edition details follow Zoho's own Projects pages as of November 2026. Zoho changes editions often, so check its pricing page before you commit.
What should you decide before you set up Zoho Projects?
Decide four things first: which edition you need, who will use the portal, how your projects are structured, and whether you will bill time. Changing these after go-live means reworking templates, permissions and reports.
Zoho Projects comes in Free, Premium, Enterprise and Ultimate editions. Zoho's comparison page lists the Free plan for small teams with a small number of projects, so most businesses start on a paid edition. Licenses are priced per user, and some features such as extra resources are add-ons. Check Zoho's pricing page for your region before you budget.
Write down the people involved. Internal staff need full user accounts. Clients and subcontractors may only need read-only or client access, which depends on the edition. Our answer on whether there is a charge for client users in Zoho Projects covers that question in detail.
Which Zoho Projects features depend on your edition?
Several features buyers expect are not in every edition. The table summarizes what Zoho's comparison page showed in November 2026. Treat it as a starting point and confirm on Zoho's site, because limits and add-ons change.
| Feature | Free | Premium | Enterprise | Ultimate |
|---|---|---|---|---|
| Project budgets | No | Yes | Yes | Yes |
| Task Blueprints | No | Yes | Yes | Yes |
| Timesheets with approvals | No | Yes | Yes | Yes, plus multi-project timesheets |
| Baselines and critical path | No | No | Yes | Yes |
| Workload across projects | No | Project-level only | Yes, resources add-on | Yes |
| Read-only users | No | No | Limited number | Larger allowance |
| Custom roles, profiles and fields | No | Custom views and statuses only | Yes | Yes |
| Zia AI features | No | Yes | Yes | Yes |
If baselines, critical path or cross-project workload matter to you, budget for Enterprise or higher from the start. Moving up later is possible, but it is easier to design templates once.
How do you set up Zoho Projects step by step?
Follow this order. Each step depends on the one before it, and skipping ahead is the most common reason teams rebuild their setup in the first month. Run steps one to seven on a single pilot project before you open the portal to everyone.
- Configure the portal: company name, logo, time zone, date format, currency, working days, business hours and holidays.
- Define roles and profiles so managers, team members and clients see only what they should.
- Set up custom fields, task statuses and layouts, keeping the list short. Every extra field is one more thing people skip.
- Build one project template per type of work, with task lists, milestones, durations and dependencies.
- Add users in small groups, starting with project managers, then the wider team, then client users.
- Switch on timesheets, decide whether time is billable by default, and set the approval path.
- Set project budgets if your edition supports them, and connect Zoho Books or Zoho Invoice for billing.
- Add workflow rules, Blueprints, webhooks and notifications only after a pilot project has run for two to three weeks.
- Train each user group on the five things they do every day, then review usage after the first month.
How should you structure projects, task lists and milestones?
Use projects for each client engagement or internal initiative, milestones for the dates the client or management cares about, task lists for phases or workstreams, and tasks for the work one person does in a few hours or days. Zoho calls this the work breakdown structure, and subtasks sit under tasks.
Keep naming consistent. If every project uses the same phase names, portfolio dashboards and charts compare like with like. Templates do most of this work for you. Zoho lets you save templates for whole projects, task lists or single tasks.
Decide early who owns templates. One person, usually the operations lead, should approve changes so templates do not drift apart as each manager tweaks their own copy.
Link dependent tasks so the Gantt chart can reschedule work when something slips. On editions with baselines, save a baseline when the plan is approved. That gives you an honest planned-versus-actual view later. Teams that prefer boards can use the Kanban view, which groups tasks as cards by status.
How do timesheets, budgets and billing with Zoho Books fit together?
Staff log time against tasks or issues, either manually or with a timer. Managers approve or reject entries. Approved billable time can then be invoiced through Zoho Books or Zoho Invoice, which Zoho lists as the integrations for billing time logs and recording expenses.
Budgets sit on top of this. Zoho's Budgeting feature compares planned and actual cost and offers budget forecasting, so a project manager can see overruns before the invoice goes out. Set hourly rates by user or by project before people start logging time, or reports will need cleaning later.
Our post on Zoho Books time tracking and project billing explains the Books side in more depth, including when to run projects in Books alone and when Zoho Projects is worth adding.
Which automations are worth adding, and when?
Add automation after the team has used the basic setup for a few weeks. By then you know which steps people forget and which notifications they ignore.
Workflow rules are good for simple triggers, such as reassigning a task or notifying a manager when a status changes. Blueprints suit processes where a task must pass through set stages with checks, such as design review or client sign-off. Webhooks and Zoho Flow handle links to other apps. Zia, Zoho's AI assistant, can summarize, translate and help create tasks in editions that include it.
Keep a short register of every rule and Blueprint: what it does, who asked for it, and when it was last checked. When processes change, that register tells you what to update, and it stops old rules from quietly sending notifications nobody reads.
If you are moving from another tool, plan the import before you build automation. Check what transfers cleanly from your old tool, such as tasks, owners, dates and comments, and what has to be rebuilt by hand, such as automations and custom views.

Frequently asked questions
How long does a Zoho Projects setup take?
A single-team setup with a few templates usually takes a few weeks including a pilot. Multi-app rollouts that also involve Zoho Books, CRM or migration from another tool typically take six to twelve weeks.
Can I start on the Free plan and upgrade later?
Yes, but Zoho's Free plan is limited in users, projects and features such as timesheets and budgets. Most businesses that bill time or manage several projects need a paid edition from the start.
Do clients need a full license to see their project?
Not always. Zoho offers client and read-only access, and what is included depends on your edition. Check Zoho's current pricing page before you invite clients.
Should we build automation on day one?
We advise against it. Run a pilot project with the basic setup first, then automate the steps people actually forget or repeat.
Can Zoho Projects send time to Zoho Books for invoicing?
Yes. Zoho lists integration with Zoho Books and Zoho Invoice for billing time logs and recording expenses. Set billing rates before staff start logging time.
