How Do Zoho Partners Charge: Fixed Price, Hourly or Retainer?

By Harikrishnan, Founder & Chief Zoho Consultant, Flowpeak · 10+ years in Zoho · Published · Last updated

Most Zoho partners charge in one of four ways: a fixed price for a defined scope, hourly billing for open-ended work, a monthly retainer or block of hours, or a managed support plan. Fixed price suits a clear first build. Hourly and retainers suit ongoing changes. The scope document matters more than the model.

This guide is for US owners, operations leads and finance managers who have asked a few Zoho partners for quotes and received three different pricing structures. You will learn how fixed-price, hourly, retainer and managed support billing work, when each one protects you, what a written quote should contain, and which planning gaps cause most overruns. We also cover a few points that matter when the partner works remotely from another country, such as time zones, invoicing in USD and paperwork your accountant may ask for. It does not repeat what a project costs; it explains how the bill is built.

What are the main ways Zoho partners charge?

Zoho does not set prices for partner services, so each partner chooses its own model. In practice you will see four structures, and many partners mix them: a fixed price for the first build, then hourly or retainer billing for changes after go-live.

The table below shows how each model works and where it can go wrong.

Common Zoho partner billing models
ModelHow it worksBest forWatch out for
Fixed priceOne price for a written scope, often paid in milestonesA first Zoho CRM or Zoho Books setup with clear requirementsVague scope, and change requests billed at a high rate
Hourly (time and materials)You pay for hours logged, usually against an estimateFixes, small changes, Deluge scripts, unclear requirementsNo cap, large minimum increments, no time reports
Retainer or block of hoursA set number of hours each month or a prepaid blockSteady change requests and admin helpUnused hours that expire, slow response on low tiers
Managed support planA monthly fee for defined support tasks and response timesTeams with no in-house Zoho adminExclusions such as new builds or integrations

When is a fixed price the right choice?

A fixed price works best when you can describe the end result before work starts. A standard Zoho CRM setup is a good example: modules, fields, layouts, pipelines, assignment rules, a few workflow rules, email integration, a data import and training. The partner carries the risk of their own estimate, and you know the number before you sign.

The weak point is scope. If the quote says "CRM customization as required", it is not really fixed. A useful fixed-price statement of work lists:

  • Each Zoho app in scope and the edition you are on, since some features need higher editions.
  • Modules, custom fields, layouts and the number of workflow rules or Blueprints.
  • Integrations by name, for example Zoho Books, Gmail or a phone system.
  • Data migration: source system, record types and how many rounds of test imports.
  • Training sessions, documentation and the support period after go-live.
  • What counts as a change request and the rate for it.

When does hourly billing make more sense?

Hourly billing, often called time and materials, fits work that is hard to define up front. Fixing a broken Deluge function, investigating why a workflow fires twice, or tidying an account that several people have edited over the years are typical examples. A fixed quote for this kind of work tends to be padded, because the partner cannot see the problem until they are inside the account.

Hourly billing is fair when it comes with controls. Ask for these before you agree:

  • A written estimate with a range, and a cap that cannot be passed without your approval.
  • Weekly time reports showing tasks, hours and who did the work.
  • The minimum billing increment, such as 15 or 30 minutes.
  • Whether meetings, research and testing are billed at the same rate.

How do retainers and managed support plans work?

Once a system is live, most businesses keep asking for small changes: a new field, a report, a tweak to an assignment rule, a new user profile. A retainer buys a set number of hours each month. A managed support plan usually covers a defined list of tasks with agreed response times instead of counting every hour.

Before signing either one, check whether unused hours roll over, how quickly a request is picked up, and what is excluded. Many plans exclude new integrations, Zoho Creator apps and data migrations, which are then quoted separately. Zoho also sells its own paid support plans, but those cover product support from Zoho, not configuration work in your account, so they do not replace a partner retainer.

What should US buyers check when the partner works remotely?

Many US companies hire Zoho partners outside the country, because the work is done inside your Zoho account and can be delivered over video calls. If you are comparing options for a Zoho partner for US businesses, a few extra points belong in the quote:

  • Currency and payment: confirm the price is in USD and how you pay, such as wire transfer or card, and who covers bank fees.
  • Time zones: India Standard Time is 9.5 hours ahead of US Eastern Time during daylight saving and 10.5 hours ahead in winter. Agree on fixed overlap hours for calls.
  • Paperwork: US companies often request a Form W-8BEN-E from a foreign vendor instead of a W-9. Ask your accountant what you need.
  • Data location: your Zoho account stays in the US data center that you signed up in; the partner works inside it.

Also check which law governs the contract and who owns any Deluge code, Zoho Creator apps or documentation produced during the project.

What mistakes make a Zoho project cost more than quoted?

Most overruns come from the buyer side, not from the pricing model. These are the patterns we see most often when we review projects that went over budget:

  • Starting without an agreed process map, so sales stages change halfway through the build.
  • Adding a new team or app mid-project without a written change request.
  • Dirty source data that needs several extra import rounds.
  • No single decision maker, so feedback rounds take weeks.
  • Choosing the lowest hourly rate without asking how many hours the estimate assumes.
  • Skipping training, then paying hourly for questions that a session would have answered.

How does Flowpeak price Zoho work?

We use fixed prices for defined builds and quote everything else in writing after a free scoping call. A standard Zoho CRM setup starts at USD 500. Most Zoho CRM projects go live within two weeks; integrations, complex workflows and Blueprints add time, and the quote says so up front. We work remotely from Chennai, India, and schedule calls in your morning. If you have quotes in different formats and want a second opinion on the scope, Book a free call.

Frequently asked questions

Is a fixed-price Zoho project always cheaper than hourly?

Not always. A fixed price includes the partner's allowance for risk, so a well-defined small job can cost less on hourly billing. Fixed price is safer when the scope is large or you need budget certainty for approval. Compare the hours each partner assumes, not only the headline figure.

Can I switch from a fixed price to hourly after go-live?

Yes, and that is the most common pattern. The first build is fixed, then later changes move to hourly billing, a block of hours or a support plan. Agree the rate and response times for post-launch work in the original contract so there is no surprise later.

Do Zoho partners charge for the discovery or scoping stage?

It varies. Some partners offer a short free scoping call and then charge for a detailed requirements workshop on larger projects. Ask whether the discovery fee is credited against the build, and whether you own the requirements document if you decide not to proceed.

Should Zoho licence costs be part of the partner's quote?

Usually not. You normally buy licences directly from Zoho, and partner fees cover the configuration, migration, training and support work. Check the official Zoho pricing page for your region, and make sure the quote states which edition the design assumes.

What is a reasonable payment schedule for a Zoho project?

Milestone payments are common: a deposit at kickoff, a payment when the configured system is ready for testing, and the balance at go-live. Linking payments to approved deliverables gives both sides a clear checkpoint and avoids paying in full before you have seen anything working.
