Zoho One for Professional Services Firms: Pipeline, Projects, Billing

By Harikrishnan, Founder & Chief Zoho Consultant, Flowpeak · 10+ years in Zoho · Published · Last updated

Zoho One for professional services firms links winning work, delivering it and billing for it. Zoho CRM manages the pipeline, Zoho Projects runs engagements and timesheets, Zoho Books invoices by hours, fixed fee or retainer, and Zoho Analytics reports utilisation and profit by client. Specialist needs such as legal trust accounting sit outside Zoho One.

This guide is for partners, practice managers and operations leads at consultancies, accounting practices, law firms and engineering firms. You will see how a proposal becomes an engagement and then an invoice in Zoho One, how to track billable time and utilisation without spreadsheets, which apps each type of firm usually needs, where Zoho One stops and a specialist tool may be better, and how Zoho describes its security certifications. Product details come from Zoho's own plan and help pages, so check them for your edition and region.

Is Zoho One for professional services firms a good fit?

It is a good fit when your firm sells time or expertise, runs work as projects or engagements, and bills clients by hours, fixed fees or retainers. The apps that cover this flow, Zoho CRM, Projects, Books, Sign, WorkDrive and Analytics, are all in the Zoho One Standard edition.

It is a weaker fit where a profession needs a dedicated system. Law firms that hold client money usually need trust accounting and conflict checks, which Zoho One does not offer as a dedicated legal module, so confirm your obligations with your accountant or regulator. Accounting firms can look at Zoho Practice, a separate Zoho product for accountants that is not listed in Zoho One's plan details at the time of writing.

Is Zoho One an ERP? Not in the manufacturing sense. It covers finance, HR, projects and sales well, but firms that also make or stock products may need Zoho Inventory or, in India, Zoho ERP.

How does pipeline to project to invoice work in Zoho One?

The goal is one client record that moves through three apps without being typed twice.

The link between CRM and the other apps can be a native integration, a Zoho Flow or a short Deluge function. Our Zoho workflow automation work usually starts with this won-deal handover, because it removes the most re-keying.

Decide early which app owns each field. The CRM should own the client's contacts and deal history, Books should own billing addresses, tax details and balances, and Projects should own tasks and time. When two apps can both edit the same field, set a clear rule for which one wins, or the records will drift apart within weeks.

How do you track utilisation and billable hours in Zoho One?

Utilisation is usually defined as billable hours divided by available hours for each person. Zoho One gives you both halves. Staff log time against tasks in Zoho Projects and mark entries as billable, and Zoho Projects' workload report shows each person's allocation against their business hours, flagging under and over-allocation.

Approval matters before billing. Zoho One's plan details list timesheet approval in Projects and timesheet approval by the customer in Zoho Books, so either a manager or the client can sign off hours first.

For firm-wide views, such as utilisation by team or profit by client, blend Projects and Books data in Zoho Analytics dashboards. Agree the definitions of billable, non-billable and available time before you build them, or every partner will read the numbers differently.

Many firms also track realisation, which compares what was billed with the value of the hours worked. In Zoho One this usually means comparing approved billable time in Projects with invoiced amounts in Books. Write-offs then show up by client and by partner, which helps with pricing the next engagement.

Which Zoho One apps does each type of firm need?

Start with the shared core of CRM, Projects and Books, then add by profession.

  • Management and IT consultancies: CRM, Projects, Books, Sign, Analytics. Add Sprints if you run agile delivery.
  • Accounting practices: Books, Projects for engagement tracking, WorkDrive for client files, Sign for engagement letters. Compare with Zoho Practice for practice management.
  • Law firms: CRM for intake, Projects or Creator for matter tracking, Books for billing, Sign and WorkDrive for documents. Keep a specialist tool for trust accounting if you need one.
  • Engineering and architecture firms: CRM, Projects with milestones and Gantt views, Books with project budgeting, and Creator for site or inspection forms.

Whatever the profession, add Zoho People once the client-facing flow is stable. Leave, attendance and holidays feed directly into available hours, so utilisation figures become more accurate when HR data lives in the same suite.

How do firms handle documents, approvals and client access?

Engagement letters and statements of work can go through Zoho Sign, with Zoho Contracts for longer agreements that need renewals and clause tracking. Client files can live in WorkDrive folders organised by client and engagement.

For client access, Zoho Books has a customer portal for invoices and payments, and Zoho Projects allows client users on projects. Zoho One's plan details list five Projects client users per organisation, so firms with many clients should plan for Books or CRM portals instead. Internal approvals for quotes, expenses and purchases can be set up in Books, which lists custom approval workflows in Zoho One.

Zoho Vault, also in Zoho One, can hold shared client logins and passwords, so staff do not keep them in spreadsheets or chat messages.

Is Zoho safe for confidential client data?

Zoho's compliance page lists ISO/IEC 27001, 27017, 27018 and 27701 certifications and SOC 2 Type 2 compliance for its cloud services. In the admin panel you can enforce multi-factor authentication, password policies and IP restrictions, and restrict which apps each group can open. Admins can also review sign-in details and account activity for each user.

Certifications describe Zoho's controls, not yours. Professional bodies may set their own rules on client confidentiality and data location, so choose your Zoho data centre carefully and confirm obligations with your regulator or lawyer.

How can Flowpeak set up Zoho One for a professional services firm?

Flowpeak is a registered Zoho partner with Zoho-certified consultants, working remotely from Chennai and in US business hours where needed. We build the pipeline to project to invoice flow as one Zoho One implementation, with a written scope, a fixed price paid by milestone and 30 days of free fixes after go-live. Most multi-app rollouts take six to twelve weeks.

We usually start with one practice area or office as a pilot, prove the flow from proposal to paid invoice, and then roll it out to the rest of the firm. That keeps fee earners billing while the new system is tested on real engagements.

Frequently asked questions

Should a consultancy choose Zoho One or Zoho CRM Plus?

CRM Plus covers sales, marketing and service, but not accounting or projects billing. If you want proposals, delivery and invoicing in one place, Zoho One is usually the better match.

Can Zoho Books bill retainers and fixed fees?

Yes. Zoho Books lists retainer invoices for projects and lets you bill a project by hours or as a fixed cost.

Does Zoho One include Zoho Practice for accountants?

Zoho Practice is a separate Zoho product for accounting firms and is not listed in Zoho One's plan details at the time of writing. Check with Zoho for current bundling.

Can clients approve timesheets before we invoice?

Zoho One's plan details list customer timesheet approval in Zoho Books, so clients can sign off hours before they are billed.

Is Zoho One suitable for enterprises as well as small firms?

Zoho says there is no minimum licence count, and the Standard edition includes admin controls, single sign-on and Active Directory sync used by larger firms. Fit depends on your processes more than your size.
