Zoho One for Agencies: CRM, Projects, Timesheets and Client Billing

By Harikrishnan, Founder & Chief Zoho Consultant, Flowpeak · 10+ years in Zoho · Published · Last updated

Zoho One for agencies connects new business, delivery and billing in one subscription. Zoho CRM tracks leads and proposals, Zoho Projects runs client work and timesheets, and Zoho Books turns approved hours or fixed fees into invoices and retainers. Clients can see work and invoices through Projects client users and the Books customer portal.

This guide is for owners and operations leads at marketing, creative, digital and web agencies who are tired of copying data between a CRM, a project tool, a timesheet app and accounting software. You will see which Zoho One apps an agency actually needs, how a won deal becomes a project and then an invoice, how timesheets and retainers work, what clients can see in portals, and a sensible order to roll it all out. Feature limits come from Zoho's own plan details, so check them for your edition.

Is Zoho One for agencies worth it?

Zoho One fits agencies that sell projects or retainers, track time and bill clients for that time or for fixed fees. In the Standard edition, the core agency apps are all included: CRM, Projects, Books, Social, Campaigns, Marketing Automation, WorkDrive, Sign, Forms and Cliq.

It is a weaker fit if your work depends on specialist tools such as design proofing, ad platform reporting or a client-facing creative review tool. In that case keep those tools and connect them, or use Zoho One for sales, delivery and finance only.

Small agencies often ask whether Zoho One is too big. Zoho says there is no minimum licence count, and Zoho lists Bigin, Projects and Desk in the Essentials edition, with Books also listed in some regions, for teams that do not yet need the full CRM.

Which Zoho One apps does an agency actually use?

Most agencies use six to ten apps well rather than all 50. This table maps common agency jobs to the app that does them.

Agency jobs mapped to Zoho One apps
Agency jobZoho One appWhat it handles
Leads and pitchesZoho CRMEnquiries, pipeline stages, proposals, quotes, win and loss reasons

Leave the rest switched off at first. Apps such as Inventory, Recruit or Desk only matter if you hold stock, hire often or run a support desk for clients. Each extra app you configure early adds training and admin time without adding revenue.

Zoho One also includes Zoho People and, in some countries, Zoho Payroll. Agencies with a growing team often add People for leave and attendance once the client-facing apps are settled.

How does an agency run new business in Zoho CRM?

Use Zoho CRM as the single place where every enquiry lands. Website forms, referrals and event contacts become leads, and each opportunity moves through stages such as discovery, proposal, negotiation and won or lost.

When a deal is won, the handover should be automatic. A workflow or Zoho Flow can create the client in Zoho Books and a project in Zoho Projects from a template, so the delivery team starts with the right tasks, budget and client contacts. This one step removes most of the re-typing agencies complain about.

Record a loss reason on every lost deal. After a few months you can see whether you lose on price, timing or fit, which is more useful than any pipeline total.

How do Zoho Projects timesheets turn into client invoices?

Team members log time against tasks in Zoho Projects and mark entries as billable. Zoho One's plan details list timesheet approval in Projects, and timesheet approval by the customer in Zoho Books, so a manager or the client can sign off hours before they are billed.

In Zoho Books, each project can be billed by hours or as a fixed cost. Books also lists retainer invoices for projects and project budgeting, which suits agencies that take a monthly retainer and draw down against it. The Projects to Books connection is set up from the Books integrations settings, and Zoho community answers note that each project needs a client linked to it before it will sync.

Zoho Projects also has a workload report that shows who is under or over-allocated, based on each person's business hours. That is the quickest way to see whether you can take on the next client.

If you are still choosing a project tool, our comparison of Zoho Projects vs Asana vs monday.com covers the trade-offs.

Can agency clients see their work in a portal?

Yes, in several ways, and none of them needs a full Zoho One licence for the client. Choose based on what the client should see.

  • Zoho Projects client users: clients view tasks, files and progress on their projects. Zoho One's plan details list five client users per organisation, so check whether that covers your client list.
  • Zoho Books customer portal: clients see invoices, statements and payment history, and can pay online if you connect a payment gateway.
  • Zoho CRM portals: Zoho One lists 1,000 free invites shared across portal types, useful for request forms or shared records.
  • Zoho Creator portals: for a custom client hub when the standard portals are not enough.

Keep portals simple at launch. Most clients want three things: what is happening this week, what needs their approval and what they owe. Start with Books for invoices and one Projects view, then add more only when clients ask for it.

How should an agency roll out Zoho One?

Roll out in the order money flows, so each step uses data from the one before it.

  1. Set up users, groups and sign-in security in the admin panel.
  2. Configure Zoho CRM with your pipeline, proposal template and loss reasons.
  3. Set up Zoho Books with your tax settings, invoice templates, payment gateway and retainer process.
  4. Build project templates in Zoho Projects for your main service types, then connect Projects to Books.
  5. Automate the won-deal handover from CRM to Books and Projects.
  6. Add Social, Campaigns and Analytics once delivery and billing are stable.

A typical agency rollout covering CRM, Projects and Books takes six to twelve weeks, depending on how much client history you bring across.

Bring across open deals, active clients, live projects and unpaid invoices first. Closed projects and old timesheets can often stay in an archive export, which shortens migration and keeps the new system clean from the first day. Train account managers, project leads and finance separately, since each group uses a different part of the flow.

Frequently asked questions

Is Zoho One a CRM?

Zoho One includes Zoho CRM, but it is a wider bundle that also covers projects, accounting, HR, support and marketing. For an agency, the CRM is one part of a connected sales-to-invoice process.

Can freelancers work in our Zoho Projects without a Zoho One licence?

Zoho community answers say contractors can be added as client users in Zoho Projects without buying Zoho One licences. Client user numbers are limited in Zoho One, so check the plan details first.

Does Zoho One work for remote agency teams?

Yes. All the apps are cloud-based with mobile apps, and Cliq, Meeting and WorkDrive cover chat, video calls and shared files for distributed teams.

Can we bill clients in different currencies?

Zoho Books supports multi-currency invoicing. Your Zoho One subscription itself is paid in the currency of the country where the account was created.

Should a small agency start with Essentials?

It can, if Bigin, Projects and the finance apps listed for your region cover your needs. Move to Standard when you need Zoho CRM, Analytics or automation across apps, noting that the whole organisation upgrades together.
