Zoho CRM Forecasting and Targets: A Practical Setup Guide for 2027

By Harikrishnan, Founder & Chief Zoho Consultant, Flowpeak · 10+ years in Zoho · Published · Last updated

Zoho CRM forecasting compares sales targets with what your pipeline is likely to close. An admin sets one forecast configuration (top-down or bottom-up model, role, reporting or territory hierarchy, revenue or quantity), then managers create monthly or quarterly forecasts and set targets. Deals are grouped as pipeline, best case, committed or closed won. Forecasting starts on the Standard edition.

This guide is for sales directors, revenue operations leads and owners who want forecast numbers in Zoho CRM that managers trust. We explain how the Forecasts module is built, the edition limits Zoho publishes, how to choose between top-down and bottom-up targets, the exact setup steps and menu paths, how forecast categories and deal data drive the numbers, and how continuous forecasts and Zia's suggested targets work. We also list the mistakes that make forecasts drift, so you can avoid them from the first quarter.

How does Zoho CRM forecasting work?

There are two layers. The forecast configuration, set once by an admin, applies to every forecast: the model (top-down or bottom-up), the hierarchy (role, reporting or territory), and whether you forecast deal revenue from a currency field, deal quantity from a number field, or both. The fiscal year comes from Setup > General > Company Settings > Fiscal Year.

Each forecast then tracks one metric for one period. You choose revenue or quantity, quarterly or monthly, and all deals or selected deals by criteria, such as deals in the US or deals above a set amount. Zoho supports forecasts for two previous years and one future year. If you need both revenue and units, you create two forecasts.

Monthly periods are only offered with the standard fiscal year pattern. With a custom fiscal year, you choose quarters or periods instead.

A worked example: a company with a quarterly sales target sets up one top-down revenue forecast on the role hierarchy using the Amount field. The sales director enters the company target, splits it between two regional managers, and each manager splits theirs across their reps. A second forecast, filtered to deals of a new product line, tracks that launch separately without changing the main target.

Which editions include forecasting, and what are the limits?

Forecasting is not on the Free edition. Zoho's comparison page lists these limits.

FreeNot includedNot included
Standard5 forecastsNot included
Professional10 forecastsNot included
Enterprise15 forecastsIncluded (needs territory management)
Ultimate20 forecastsIncluded (needs territory management)

Zia features linked to forecasts, such as suggested targets, depend on your edition and on having enough past data. Zoho also says forecast hierarchy customization, which lets you exclude users or roles, is being opened by data centre, starting with AU, CA and SA. Check what your account shows. Top-down or bottom-up targets: which model should you use?

Top-down is the default. Leadership sets one company target and forecast managers split it across the hierarchy. Bottom-up asks users to submit their own targets, which managers approve, reject or revise, and the company number is the sum.

How do you set up Zoho CRM forecasting step by step?

Do the groundwork first. Zoho warns that changing the fiscal year deletes all existing and archived forecasts, so settle it before anything else.

  1. Confirm the fiscal year at Setup > General > Company Settings > Fiscal Year.
  2. Review deal stages and their forecast categories. Open stages map to Pipeline, Best case, Committed or a custom category.
  3. Choose the hierarchy. For role hierarchy, assign forecast managers at Setup > Security Control > Roles and Sharing > Roles, using Add manager. Reporting and territory managers become forecast managers automatically.
  4. Open the Forecasts module and click Configure Forecast. Pick Top down or Bottom up, the hierarchy, and Deal Revenue or Deal Quantity with the field to use.
  5. Click Create Forecast. Choose the type, Quarterly or Monthly, the period, a name such as High value deals, and All Deals or Selected Deals with criteria.
  6. Set targets, or in bottom-up, notify users to submit theirs. Zoho allows up to five notification emails per user.
  7. Approve or reject targets in the Target Achievement Report, reached through View Full Hierarchy, then lock target submission.
  8. Review the forecast weekly with managers and fix deal data, not the target.

Keep the first quarter simple: one revenue forecast for all deals, one hierarchy and targets set by managers. Add filtered forecasts and bottom-up submissions once the team trusts the basic numbers. Completed forecasts are archived, so you build a history to compare each quarter against.

How do forecast categories and deal data drive the numbers?

When you set a target, Zoho shows open deals split into pipeline, best case and committed, plus closed won deals. Reps can move a deal's forecast category to best case or committed by hand when they have reason to. System categories can be renamed but not deleted, and you can add custom ones.

A forecast is only as good as three fields on each deal: Amount, Closing Date and Stage. Use a workflow to flag deals with closing dates in the past, and agree a written definition of committed, for example a verbal yes from the budget holder. Our guide to Zia AI features in Zoho CRM covers the predictions that can sit alongside this data.

With territory hierarchy, a user in several territories can carry a separate target in each. With role hierarchy, each user has one target per forecast.

How do continuous forecasts and Zia targets work?

A continuous forecast carries one forecast into the next period. You either choose Create from existing forecast when creating a new one, or open a forecast and click Create for next period. The name and deal criteria carry over and cannot be changed.

On the Set Target page, the Quickly set target menu offers three options: Zia suggested target, Existing forecast target, or Existing forecast achievement. Zoho says Zia calculates its suggestion from achievement in earlier forecasts and adjusts it if users miss. Treat it as a starting point for the conversation with each manager, not as the final quota.

What mistakes should you avoid, and how can Flowpeak help?

Flowpeak is a registered Zoho partner with Zoho-certified consultants, working remotely from Chennai with teams worldwide. We set up forecast configuration, stages, hierarchies and data-quality workflows, and connect Zoho Analytics when leadership needs deeper trend reports. Zoho CRM setups start from USD 500, fixed price in writing, with 30 days of free fixes after go-live.

  • Changing the fiscal year after forecasts exist, which deletes them.
  • Forecasting on Amount while reps leave it blank or use placeholder values.
  • Turning territory management off, which permanently deletes territory-based forecasts.
  • Building too many filtered forecasts and hitting the edition limit.
  • Letting managers edit subordinates' targets late in the period. Zoho locks a subordinate's target once a senior forecast manager edits it, which can surprise teams.

Frequently asked questions

Can sales reps set their own targets in Zoho CRM?

Yes, with the bottom-up model. Users submit targets for approval, and only approved targets count in the forecast. Admins can lock submissions once the period is agreed.

Can one forecast track both revenue and units?

No. Each forecast tracks a single metric. Create one revenue forecast and one quantity forecast if you need both.

Who can delete a forecast?

Zoho says only an admin or a user in the highest role can delete a forecast. Admins, forecast managers and the highest role can rename one.

What happens to forecasts if I change the fiscal year?

Zoho warns that changing the fiscal year deletes all existing forecasts, including archived ones. Record any figures you need before you change it.

Does Zoho CRM forecasting need territory management?

No. Forecasting starts on the Standard edition using the role hierarchy, or the reporting hierarchy if you have enabled it. Territory-based forecasts need territory management, which Zoho lists on Enterprise and Ultimate.
