Zoho People Setup Guide 2027: Step-by-Step for Small and Mid Firms

By Harikrishnan, Founder & Chief Zoho Consultant, Flowpeak · 10+ years in Zoho · Published · Last updated

Set up Zoho People in this order: organisation details and structure, employee fields, a clean employee import, roles and permissions, then leave, attendance and onboarding, and finally approvals. Test each service with a small pilot group before inviting everyone. Plan contents vary by edition and region, so confirm what your plan includes first.

This guide is for owners, HR managers and operations leads at small and mid-sized companies who are about to set up Zoho People, or who started and stalled. You will learn what to decide before you open the settings, how to model your organisation structure, how to import employee records cleanly, how candidate and employee onboarding work, what employees can do in self-service, and how to configure approvals so requests do not get stuck. We also cover a realistic rollout order and the mistakes we see most often when teams try to switch everything on in one week.

What should you decide before you open Zoho People?

Decide your structure, your policies and your owners before you touch the settings. Zoho People is flexible, which means it will happily accept a messy setup. Most rework we see comes from changing departments, locations or leave rules after employees are already live.

Start by checking your edition. Zoho's pricing page groups features by plan: attendance, shifts and overtime sit in higher plans than the free employee database, and performance appraisals sit higher again. Zoho's help says OKRs are on the Premium and Enterprise plans. Plan contents can differ by region, so check Zoho's pricing page for your region before you promise a feature to your managers.

How do you set up organisation structure in Zoho People?

Use the Organisation Structure feature if you have more than one company or operating unit. Zoho's help describes three layers: a legal entity at the top, business units inside it, and divisions inside business units, often split by location or product. One account can hold several legal entities.

Departments work differently. Zoho says departments cannot be tagged to the structure entities; you assign a department directly to each employee. Reporting managers are also not limited by the structure, so a manager in one division can have reportees in another. This matters if your UK sales lead manages people employed by your Indian entity.

Keep locations tidy from day one. Holidays, leave policies, overtime policies and approvals can all be applied by location, so one location per real office or country is usually cleaner than one per building.

How do you load employee records cleanly?

Import employees from a spreadsheet after your fields and structure are ready. Zoho's help says you can upload an Excel or CSV file under Manage Accounts, map columns to fields, flag duplicates and assign roles, departments and reporting managers in the same step. Zoho can also generate employee IDs from a rule code during mapping.

  1. Export current records from your old system or spreadsheets into one sheet.
  2. Remove leavers and duplicates, and fix date formats, especially date of joining.
  3. Add custom fields in Zoho People for anything your policies depend on, such as employment type.
  4. Import managers first, then everyone else, so reporting lines map correctly.
  5. Check a sample of twenty records by hand before inviting users.
  6. Add staff who do not need a login as Employee Profiles, which Zoho lists as an add-on.

Date of joining deserves extra care. Zoho's leave help notes that experience-based leave and eligibility rules depend on accurate joining dates, so a wrong date quietly gives someone the wrong balance.

How does onboarding work in Zoho People?

Zoho People has two onboarding flows. The candidate flow runs before day one: you invite selected candidates to submit personal and professional details, release an offer letter, collect a signed copy and send documents such as an NDA for e-signature. The employee flow runs after joining and covers policies to read and accept, the team, goals and required training.

When onboarding is complete, administrators convert candidates to employees. If you hire through Zoho Recruit, Zoho's Recruit help says you can push a candidate to Zoho People onboarding or straight to employees, either automatically on a chosen status or manually from the candidate record. That removes the most common double-entry step between hiring and HR.

Build one simple checklist first: documents, equipment, accounts and a first-week plan. Add department-specific tasks later, once you see what people actually skip.

What can employees do in self-service?

Employees with a login can apply for leave, submit timesheets, check in and out, complete self-appraisals and view their own records, according to Zoho's help. Zoho People 5.0 puts this in a home area called My Space. Native iOS and Android apps cover leave requests, time logging and clocking in and out.

On higher plans, Zoho lists an HR help desk, called Cases, where employees raise questions and HR tracks them against service levels. If your HR team answers the same payslip and policy questions every month, this is worth turning on early, with a short knowledge base of the top ten answers.

Decide which profile fields employees may edit themselves and which need HR approval. Bank details and legal names usually need approval; phone numbers and emergency contacts usually do not.

How should you configure approvals?

Configure approvals per form, keep them short and always set a fallback. Zoho's help says you can create up to ten levels of approval, with approvers such as the reporting manager, department head, a role, a named employee or a field on the form. Conditions let one form route differently, for example leave longer than five days going to the department head as well as the manager.

Use the safety nets Zoho provides. You can send follow-up reminders once or repeatedly, set turnaround time preferences, require comments and set a backup process when an approver is unavailable. Zoho also lets you choose auto-approve or auto-reject for low-risk forms. In practice, two levels covers most small and mid-sized companies; ten levels is a sign the policy needs simplifying, not the software.

What does a realistic rollout look like, and how can Flowpeak help?

Roll out in waves. Go live with employee records, leave and self-service first, then attendance and shifts, then onboarding, and run performance in its own phase once people trust the basics. Each wave needs a pilot group, a short training session and a written policy that matches the configuration.

If payroll is involved, settle the pay period and employee sync rules before attendance goes live; our Zoho People and Payroll setup checklist lists the order we use. Multi-app rollouts with Zoho Payroll or Zoho Recruit typically take six to twelve weeks.

Frequently asked questions

Can I start on the free plan and upgrade later?

Yes. Zoho lists a free plan with the employee database and time off management. Attendance, shifts and performance need paid plans, so check Zoho's pricing page for your region before you design processes around them.

Do departments belong to a legal entity in Zoho People?

No. Zoho's help says departments cannot be tagged to organisation structure entities. You assign a department to each employee directly.

Can hired candidates move from Zoho Recruit into Zoho People automatically?

Yes. Zoho Recruit can push a candidate to Zoho People onboarding or employees when they reach a status you choose, or a recruiter can do it manually from the candidate record.

How many approval levels should a small company use?

Usually one or two. Zoho allows up to ten levels, but more levels mean slower decisions and more reminders, so add levels only where a policy truly requires them.

Should we import employees before or after setting up leave policies?

Import after your structure and custom fields are ready, then configure leave. Leave rules depend on fields such as location, employment type and date of joining, so clean data comes first.
