Zoho CRM go-live checklist: 20 checks before you switch on

By Harikrishnan, Founder & Chief Zoho Consultant, Flowpeak · 10+ years in Zoho · Published · Last updated

Before switching on Zoho CRM, check that data is cleaned and imported with owners, users have the right roles, every workflow and Blueprint has been tested with real examples, integrations are live and logging, email is connected, dashboards show real numbers, and every user has been trained on their own daily tasks. Then plan two weeks of close support after launch.

Most Zoho CRM projects that disappoint do not fail on configuration. They fail at go-live: messy data, untested automation and users who were never shown their own screen. This is the checklist we use.

Data

  1. Duplicates removed and fields standardised before import
  2. Every record has an owner
  3. Open deals imported with correct stages and close dates
  4. A sample of 20 records checked against the old system
  5. Old system set to read-only from the go-live date

Users and security

  1. Roles and profiles match who should see what
  2. Admin rights limited to one or two people
  3. Two-factor authentication on for all users

Automation and integrations

  1. Every workflow, assignment rule and Blueprint tested with real examples
  2. Email notifications reviewed so users are not flooded
  3. Each integration (phone, forms, ads, accounting, payments) tested end to end
  4. Error alerts go to a named person

Email and reports

  1. User mailboxes connected and email sync working
  2. Templates checked for merge fields and branding
  3. Dashboards built from real data, not demo data
  4. One weekly report agreed for management

People and launch

  1. Training by role, on each person's own daily tasks
  2. A one-page "how we use Zoho" guide
  3. A named internal owner for questions
  4. Daily check-ins for the first two weeks and a review at day 30
